wordpress-develop trunk added a postinstall script and gutenberg-sync grunt task that clone the full Gutenberg repo (~5013 packages) and run npm ci inside it. The npm ci call exits with code 1 in the Electron environment — process.versions.electron is visible to package lifecycle scripts via the node shim, breaking the installation — causing grunt to abort before the _watch task starts and the PHP server never launches.

Changes

  • skipGutenbergSync(siteDir) — new helper in src/main.js that:

    • Reads gutenberg.ref from the site's package.json
    • Keeps .gutenberg-hash in sync with that ref (updated on every call, not just first run)
    • Creates an empty gutenberg/build/ directory if absent

    This satisfies the two-condition early-exit in sync-gutenberg.js:

    if ( storedHash === expectedRef && hasBuild() ) {
        return; // ← skips clone + npm ci + build
    }

    The cloned repo already ships built Gutenberg blocks in src/wp-includes/, so skipping the sync is safe for dev server use.

  • Called in three IPC handlers to cover all entry points:

    • wordpress:setup — after git clone (new sites)
    • npm:install — before spawning install (prevents postinstall failure)
    • npm:run-script — before watch/build scripts (safety net for existing sites)

<issue_title>Sites fail to start dev server</issue_title>
<issue_description>When trying the app, I followed the steps to install and build, but the site server doesn't start when I click Start dev server. Here are the logs:

❌ npm ci failed: npm ci failed with code 1
❌ Sync failed: node tools/gutenberg/checkout-gutenberg.js failed with code 1
Warning: Task "gutenberg-sync" failed. Use --force to continue.

Do you know if I'm doing anything wrong? I'm using trunk in MacOS arm.

The wordpress-develop trunk recently added a postinstall script and
grunt tasks that trigger gutenberg-sync. This task clones the full
Gutenberg repo (~5013 packages) and runs npm ci inside it. The npm ci
call fails in the Electron environment (process.versions.electron set,
ELECTRON_RUN_AS_NODE=1), causing grunt to abort and preventing the dev
server from starting.

Add skipGutenbergSync() helper that writes .gutenberg-hash and creates
gutenberg/build/ so sync-gutenberg.js detects Gutenberg is
'already synced' and skips the expensive failing sequence. Called in
wordpress:setup (after clone), npm:install (before install), and
npm:run-script (before watch/build) to cover all code paths.

 Pre-populate the .gutenberg-hash file and create the gutenberg/build directory
 * so that sync-gutenberg.js treats Gutenberg as already-synced and skips the
 * expensive (and Electron-incompatible) `npm ci` step.

If that step is optional, why is wordpress-develop running by default? Should we support it instead of skipping it? I don't have an answer. If it would be useful to support, let's explore that. If skipping is fine, feel free to merge.

Yes, we should support the Gutenberg step. Upstream has some changes to consider.

WordPress Core now treats Gutenberg sync/build as part of the normal build pipeline, and the current documented direction is GHCR prebuilt artifact download rather than a full Gutenberg repo clone and nested npm ci.

Core sync guidelines, Trac #64393.

- git:apply-patch rejects a sitePath that is not a registered site before
  writing anything, the same gate sites:set-ticket uses (#8).
- Persisting the revert record is now part of the apply transaction: if the
  store write fails the apply is undone, and if that also fails the result
  says the patch is applied-but-untracked rather than reporting a clean
  failure (#7).
- git:preview-patch surfaces a worktree-inspection failure instead of
  reporting "no collisions" when it could not look (#9).
- git:discard-changes clears the applied-patch record with the reset, so a
  later trunk-update network failure cannot leave a revert banner for a
  patch that is already gone (#6).
- git:apply-patch is now a WIRED handler with real tests (guard, reverse
  lookup, delegation, done event, metadata) via fakeSettingsStore, instead
  of a NOT_REACHABLE hole (#13).

Not gating git:preview-patch: it is read-only, and the registered-site
check would add a store dependency to a handler that has none.
