Why

Running the journeys locally takes over the machine. Every launch opens a window and grabs the focus, and the suite launches the app about 150 times, so nobody can work while an agent runs them. That makes "let an agent check the work while I do something else" impossible.

What changes

A new opt-in variable, TOOLKIT_HIDE_WINDOWS=1, for local runs, set by a new npm run test:e2e:hidden script (through cross-env, so it works in bash, PowerShell and cmd.exe):

  • The main window is made with show: false and without background throttling, so its timers run at full speed while nobody can see it. Playwright drives the page over the DevTools protocol, which needs neither a visible window nor OS focus.
  • On macOS the app switches to the accessory activation policy, so it stays out of the Dock and is never activated.
  • Nothing brings a window forward. Settings… and a second instance or deep link skip show()/focus() but still send what they send. The Trac window never shows for Trac's "Checking your browser..." step. That step was the cause of most of the focus grabs: journeys that link a ticket reach the real Trac.

The variable only works in an unpackaged build, and only beside TOOLKIT_USER_DATA_DIR, which the journey harness always sets. A packaged app, or npm start from a shell the variable was left exported in, ignores it.

Deliberately not included: any change to CI. e2e.yml keeps running the journeys visible, and that run stays the one of record.

How to test this

Platform: macOS. Windows has not been run hidden (see Risks). Build: the current head, 94affb1. Run from the repository root.

  1. npm run test:e2e:hidden, then keep working in another app.
    • Expected: 149 passed. No app window appears, and the app you are using keeps the focus for the whole run.
  2. npm run test:e2e (no variable).
    • Expected: 149 passed, with windows appearing as before.
  3. TOOLKIT_HIDE_WINDOWS=1 npm start.
    • Expected: the app opens normally with a visible window. The variable does nothing without the test profile.

What must not have happened: a packaged build or a plain npm start starting with no window and no Dock icon. tests/unit/user-data-override.test.cjs covers both cases.

What I ran on macOS:

  • The full suite visible: 149/149 passed in 7.7 min.
  • The full suite hidden: 149/149 passed in about 4.3 min.
  • During a hidden run with no other Electron apps open, the front app was sampled every 0.1 s: 2021 samples, and none of them was a test app.

Risks and limitations

  • Windows not run hidden. A show: false window there never gets OS focus. Journeys that assert toBeFocused() should be unaffected, because element focus inside the page still works, but nobody has confirmed it. TESTING.md says so.
  • A Dock icon can blink on macOS for about 0.2 s per launch, before main.js runs. The dev Electron.app has no LSUIElement, and fixing that would mean editing node_modules.
  • What a hidden run cannot see: the window actually becoming visible and focused. CI's visible run still covers that.
  • Review outcome: 6 [fix here] across two passes, all fixed. Details below.

None.

Design decisions and alternatives considered
  • Hidden windows rather than a separate display. A macOS VM (for example Tart) or a second user session would be identical to CI and invisible to the person at the machine, but it costs an image, a separate checkout and its own node_modules. Linux with a virtual display is not a platform this app ships to.
  • Opt-in, not the default. Local runs that do not set it behave exactly as before, and CI is untouched.
  • Tied to TOOLKIT_USER_DATA_DIR. A dev run shares its profile and single-instance lock with the installed app. A hidden npm start would hold that lock with no window, so opening the installed app or a wpct:// link would silently do nothing.
Review outcome (required, see AGENTS.md)

Two passes of .github/instructions/code-review.instructions.md, each in a fresh agent context.

  • Review 1: completed. Fresh subagent; working tree on base 7ee3ead. Lint and unit suite green. 2 [fix here] · 1 [follow-up], all addressed:
    • Settings… and deep links still called show()/focus() in a hidden run. Fixed; confirmed by sampling the front app.
    • No unit test, and npm test crashed with the variable exported. Fixed with tests in user-data-override.test.cjs, and ipc-wiring now clears the variable.
    • TESTING.md claimed more than macOS showed. Narrowed.
  • Between reviews: a full hidden run still showed 12 focus grabs. I traced them with temporary activation logging (removed) to the Trac challenge window. Fixed in trac-view.js, with a unit test.
  • Review 2: completed. Fresh subagent; full diff on base 7ee3ead. 3 [fix here], all fixed:
    • An exported variable made npm start invisible while it held the installed app's single-instance lock. Now honoured only beside TOOLKIT_USER_DATA_DIR, with a stderr line when it is on.
    • The main-process hidden branches had no unit test. Added in ipc-wiring, covering window options, Settings…, second instance and Trac. Each guard was mutated and the test went red.
    • The new Trac test depended on a 1 ms deadline. The stub now ends the loop. The guard was mutated and the test went red.
  • Since review: the review-2 fixes are what was committed as 7f92227. Lint and the unit suite (2102) are green with and without the variable exported. A full hidden run on that code passed 149/149. 36feda4 then adds one paragraph to the review standard and nothing else (no code), so the review result carries over.
Implementation notes
  • src/main.js: hideWindowsForTests sits at module scope next to the TOOLKIT_USER_DATA_DIR hook. It is read by createWindow, openSettingsFromMenu, showWindowForDeepLink and the trac:list-attachments handler.
  • src/trac-view.js: openAndScrape takes deps.hidden. When set, showOnce does nothing and the scrape still runs until Trac's deadline.
  • tests/e2e/journeys/engine.spec.js: the launch-state assertion expects visible: false in a hidden run.
  • scripts/screenshots/capture.cjs: clears the variable, so a leftover export cannot photograph a hidden window.
  • AGENTS.md: one line asking agents to set the variable for local runs.
  • .github/instructions/code-review.instructions.md: a new §1 rule, "A test-only switch holds on every path, and nowhere else". It came out of this PR: hidden mode was undone three times by later code bringing a window forward, and the journeys stayed green each time.
Screenshots or recording

Nothing on screen changed. Only a local test run behaves differently, and only by not showing anything.

🤖 Generated with Claude Code

With TOOLKIT_HIDE_WINDOWS=1 beside the throwaway profile the journeys
launch with, the main window is made hidden and unthrottled, the app
stays out of the Dock on macOS, and nothing brings a window forward:
not Settings…, not a second instance or deep link, not Trac's check.
Playwright drives the page over the DevTools protocol, so the journeys
pass the same way. A packaged app, or `npm start` from a shell the
variable was left exported in, ignores it.

CI still runs the journeys visible; that run stays the one of record.

📝 Walkthrough

The change adds a cross-platform command for hidden E2E journeys. In eligible development runs, the app creates its main window hidden, disables background throttling, and suppresses window display and focus handling. Trac attachment scraping also receives the hidden-mode flag. Documentation describes command usage and limitations. Unit and E2E tests cover window visibility, activation policy, event handling, and Trac challenge polling.

Priority: ⬇️ Low

Merge Risk: 🔵 Low · up to 94aff

Hidden runs have no established behavior failure, but the activation-policy test should cover both platform branches on one machine before merge.

TOOLKIT_HIDE_WINDOWS was undone three times by code that brought a
window forward after it was made hidden, and the journeys stayed green
each time. Only a reviewer reading those paths catches that.

@zaerl the e2e test suite is only growing. I think this is something that we'll need sooner than later. I'd love your thoughts on this.

To run one file: `node --test tests/unit/azure-sign.test.cjs`. To run one journey: `npx playwright test --project=journeys -g "switching back"`. A journey opens and closes the app as it goes; there is no headless mode and nothing to turn off. To advance a journey a step at a time instead of letting it run, see [Stepping through a journey by hand](#stepping-through-a-journey-by-hand).
To run one file: `node --test tests/unit/azure-sign.test.cjs`. To run one journey: `npx playwright test --project=journeys -g "switching back"`. A journey opens and closes the app as it goes. To run the journeys without the app taking your screen, for example while an agent runs them and you keep working, set `TOOLKIT_HIDE_WINDOWS=1` (`TOOLKIT_HIDE_WINDOWS=1 npm run test:e2e` from the repository root): the window is made hidden, and on macOS the app stays out of the Dock and never takes the focus, though each launch can blink a Dock icon for a moment before the app's own code runs. The Trac window that opens when a journey links a ticket stays hidden too. The variable only works beside the throwaway profile the journeys launch with, so one left exported does nothing to `npm start`. On macOS the journeys pass the same way hidden, because Playwright drives the page and not the screen; nobody has run them hidden on Windows yet, where a hidden window never gets the OS focus. What a hidden run cannot see is the window itself becoming visible and focused, so CI runs them visible and that run is the one of record. This isn't the best way to report it because TOOLKIT_HIDE_WINDOWS=1 npm run test:e2e works only on POSIX systems, not Windows, and can be confusing.

There are two ways of doing this.

Report two/three different snippets

On POSIX systems and Git Bash / WSL:

TOOLKIT_HIDE_WINDOWS=1 npm run test:e2e

On Powershell

$env:TOOLKIT_HIDE_WINDOWS=1; npm run test:e2e

On Command Prompt (cmd.exe)

set "TOOLKIT_HIDE_WINDOWS=1" && npm run test:e2e

Make it cross-platform

Usually, cross-env is used for this, and a "headless" option is provided when a command doesn't show windows.

npm install --save-dev cross-env
{
  "scripts": {
    "test:e2e": "npx playwright install && npx playwright test",
    "test:e2e:headless": "npx playwright install && cross-env TOOLKIT_HIDE_WINDOWS=1 npx playwright test"
  }
}

Or similar. What do you think? Feel free to apply the changes you prefer.

Side note: do we need to run npx playwright install every time?

Making it cross-platform seems like the best approach to me. I'll get this updated today. Thanks for the thorough explanation!

Went with cross-env: npm run test:e2e:hidden now sets the variable, so it's the same command in every shell. TESTING.md and AGENTS.md point at it. On the side note: our test:e2e doesn't run npx playwright install, so no, that was only in the example.

TOOLKIT_HIDE_WINDOWS=1 npm run test:e2e only works in a POSIX shell. The
new script sets the variable through cross-env, so bash, PowerShell and
cmd.exe all run the same command.
